Executive Summary

Create a single canonical Cold Email Master Playbook (~1,500 lines) that mirrors the structure and quality of the Cold Calling Master Playbook (v1.2, 1,473 lines). Consolidate 20+ scattered email docs into one reference, integrate thought leader frameworks (Alex Berman, Kyle Coleman, Will Allred, Justin Michael, Jack Reamer), include data-backed recommendations from Lavender/Gong/HubSpot/Woodpecker, and produce two companion docs (Email Cheat Sheets + Email Desk Card).

Context & Background

  • Current state: Email outreach knowledge scattered across 20+ files — vertical-specific kits (attorneys, CPAs, brokers, MSPs), infrastructure guides, automation architecture, daily workflows. No single source of truth. No thought leader frameworks. No data-backed email science.
  • Problem being solved: Dmitri has no canonical email reference equivalent to the cold calling playbook. When composing cold emails, he must check 5+ docs to piece together the right template, subject line, follow-up cadence, and compliance rules.
  • Triggering event: After completing the cold calling playbook (v1.2) with thought leader integration (Blount, Gong, Voss, Miner, Bay, Holland), Dmitri identified the same gap on the email side.

Requirements

Must-Have (P0)

  • Single canonical playbook file consolidating all cold email knowledge
  • Thought leader frameworks adapted for Solanasis verticals (not generic advice)
  • Data-backed recommendations on subject lines, email length, timing, CTAs, follow-ups
  • Email copywriting frameworks (AIDA, PAS, BAB) with Solanasis examples
  • Complete email templates for all 5 verticals (attorneys, CPAs, foundations, SMBs, MSPs)
  • Broker email templates (6th vertical)
  • Apollo.io email sequence setup and configuration guide
  • Deliverability section (SPF/DKIM/DMARC, warmup, domain strategy, Google/Yahoo 2024 requirements)
  • Reply-based objection handling bank (different from phone objections)
  • Subject line framework with performance data and “never use” list
  • Daily email execution ritual (mirrors cold calling daily ritual)
  • Metrics & benchmarks with specific targets
  • A/B testing framework for email elements
  • CAN-SPAM/GDPR compliance section
  • Companion doc: Cold Email Cheat Sheets (mirrors cold-call-script-cheat-sheets.md)
  • Companion doc: Cold Email Desk Card (mirrors cold-call-desk-card.md)

Should-Have (P1)

  • Personalization hierarchy with data (which personalization types move the needle most)
  • Follow-up cadence science with diminishing returns data
  • Spam trigger word list (phrases that tank deliverability)
  • AI-native automation map for email (what Claude handles vs. what Dmitri handles)
  • Cross-references to cold calling playbook (email is Touch 1, call is Touch 3)

Nice-to-Have (P2)

  • Email signature optimization guidance
  • Seasonal/timing calendar by vertical
  • Advanced Clay.com personalization workflows
  • Multi-inbox rotation strategy for scale

Non-Requirements (Explicitly Out of Scope)

  • Email marketing (newsletters, Brevo campaigns) — this is cold outreach only
  • Warm email follow-ups after discovery calls — covered in Discovery Call Playbook
  • LinkedIn DM sequences — covered in LinkedIn outreach docs
  • Technical email infrastructure setup (DNS records, Google Workspace) — already covered in Cold_Email_Setup_Guide_solanasishq.md (reference, don’t duplicate)

Critical Assumptions

  • Research agents will return actionable thought leader frameworks (not just generic advice). If frameworks are thin, we’ll lean harder on Lavender/Gong data and copywriting frameworks (AIDA/PAS/BAB) which are well-documented.

Writing Order Within the Playbook

Same approach as the cold calling playbook — core value first, supporting sections after:

  1. §5 Email Copywriting Frameworks + §6 Subject Line Framework — the universal tools
  2. §8-13 Email Templates (all 6 verticals) — the core value (scripts you actually use)
  3. §7 Multi-Touch Sequence Blueprint — ties templates into sequences
  4. §14 Follow-Up Cadence + §15 Reply Objections — what to do after sending
  5. §1 Philosophy + §2 Apollo Setup + §3 Tool Stack — context and infrastructure
  6. §16-22 Remaining sections — personalization, deliverability, daily ritual, metrics, A/B, AI, compliance
  7. Quick Reference + Appendix — summary tables

Risks & Mitigations

RiskLikelihoodImpactMitigation
Research agents return generic advice, not specific frameworksMediumMediumFall back on well-documented copywriting frameworks (AIDA/PAS/BAB) + Lavender data which is publicly available
Playbook grows too long (>2,000 lines)MediumLowSplit MSP and Broker into lighter sections (they have dedicated kits); keep cross-references tight
Existing vertical templates conflict with thought leader frameworksLowMediumThought leader frameworks are the structure; existing templates provide the content. They complement, not conflict.
Email data/benchmarks are outdated (pre-2024)LowMediumClearly date-stamp all cited data; prefer 2024-2026 sources
Playbook duplicates too much from existing docsMediumMediumStrict DRY discipline: if it exists in a dedicated doc, link to it. Only consolidate templates and frameworks.

Quality Checks

  • KIS: Structure mirrors proven cold calling playbook — no over-engineering
  • DRY: Templates consolidated from existing kits; infrastructure setup referenced, not duplicated
  • Consistency: Pricing, voice, terminology matches across all Solanasis docs
  • Data sourced: Every stat has a source citation
  • Actionable: Every section has something Dmitri can use immediately
  • Cross-linked: All companion docs and related playbooks cross-referenced
  • Voice: Matches solanasis-voice-profile.md

Decision Log

DecisionRationaleDate
Mirror cold calling playbook structure (22 sections)Proven structure; Dmitri already knows how to use it; parallel design makes it easy to cross-reference2026-03-24
6 verticals (not 4 like cold calling)Email has MSPs and Brokers as full verticals; cold calling only added them as references because you don’t cold call brokers the same way2026-03-24
Separate cheat sheets + desk card (not inline)Same rationale as cold calling: master playbook for strategy/reference, cheat sheets for study, desk card for during-the-work quick scan2026-03-24
Reference infrastructure docs, don’t duplicateCold_Email_Setup_Guide is 421 lines of step-by-step DNS/Workspace setup. Duplicating it adds bloat. Link to it.2026-03-24
Email playbook focuses on copy/strategy, not technical setupDmitri’s infrastructure is already built (solanashq.com, TrulyInbox, Apollo). He needs scripts and frameworks, not another setup guide.2026-03-24
